Codeman maintainer 36f8afdaba Merge pull request #601: fix(terminal): load a shell from tmux's rendered history, not the byte recording
Conflicts resolved against #583 and #588:
- One history-depth field: #583's `historyLines` / `capturedHistoryLines`
(reported as `paneHistoryLines`) is kept, and #601's lines cut now reads it
  instead of a second `capturedHistorySize`. #601's `alternateOn` /
`capturedAlternateOn` joins it, and the one display-message format string
  ends `#{history_size} #{alternate_on}`.
- selectSession keeps #588's full=1 switch for panes with no scrollback, gated
off remote and Docker sessions, and #601's SHELL_LOAD_QUERY for shells.
- computeHistoryTruncationNotice names a line count when paneHistoryLines is
known (#583) and otherwise uses #601's remainder wording.
- docs: api-reference lists both historyLinesCut and paneHistoryLines; the
notice invariant keys on history_size while the shell's automatic load is
  the one place alternate_on decides.

Codeman maintainer bade1f1966 Merge pull request #615: feat(mcp): codeman mcp, a Model Context Protocol server for any MCP client 2026-10-13 17:44:15 +02:00
Codeman maintainer c041a418e0 feat(mcp): codeman mcp, a Model Context Protocol server for any MCP client
Agents pick tools from MCP clients and registries, and Codeman had no MCP
surface: an assistant in Claude Desktop, Cursor, Codex or Gemini CLI could
not start or drive Codeman sessions without hand-written HTTP calls.

`codeman mcp` is a stdio MCP server and a CLIENT of the existing HTTP API
(it reuses codeman agent's transport and guards; no new route). Seven
tools: list_sessions, start_session, send_prompt, wait_for_session,
read_output, interrupt_session, delete_session.

- Dual-era: answers the legacy initialize handshake (2024-11-05 to
  2025-11-25) and the 2026-07-28 revision (per-request _meta,
server/discover, resultType, and the ttlMs/cacheScope hints a modern
tools/list must carry: Claude Code 2.1.296 drops every tool without
  them).
- Never guesses a server: the URL comes from --url or CODEMAN_API_URL.
Unconfigured, it still lists its tools and every call says how to
  configure it.
- Prompting, interrupting and deleting are limited to sessions the process
started (or, inside a Codeman pane, that session's own workers) unless
--allow-any-session; never its own session. Control bytes are refused
  before any request.
- Waits default to 45 s (Codex's MCP tool timeout is 60 s), max 600 s.
- read_output returns text only: a client that prefers structuredContent
otherwise showed the model metadata instead of the output.
- config/mcp-registry/server.json and package.json mcpName prepare the
official MCP registry listing; sync-plugin.mjs keeps its version.

Codeman maintainer ef071ed485 feat(agent-skill): give the codeman skill to every agent CLI, not just Claude
The agent skill only reached Claude Code: injection wrote
.claude/skills/codeman, which no other CLI reads, and the per-session
preamble was seeded for claude alone. A Codex, Gemini, OpenCode,
Antigravity, Grok, DeepSeek or OMP session inside Codeman never learned it
could start and drive workers.

- Registry field capabilities.agentSkillDir (a closed enum, since
clis.json can set it and it decides where the server writes) names the
skills directory each CLI scans. Claude keeps .claude/skills; those seven
CLIs get the same skill in <case>/.agents/skills/codeman (each measured to
scan it; Claude Code does not, so it never sees two copies). pi gets none:
a project skill makes pi ask "Trust project folder?" at startup.
- The preamble is seeded for every local session whose CLI takes the
skill; nothing in it is claude-specific.
- The skill text is CLI-neutral and names the two CLI-side failures to
report instead of retrying: a sandbox that blocks loopback (Codex's
default), and commands that do not carry this session's environment
(Codex 0.162 runs them in a shared app-server daemon).
- POST /api/sessions injects after the launch pre-flight, so a CLI that
cannot start leaves nothing in the workspace.
- codeman skill install gains --mode; uninstall --case removes the copy
from every directory the registry can write.
- The settings toggle moves to Agents & CLIs > All agent CLIs.

timkjrandClaude Opus 5.5 063e6fc076 fix(terminal): keep the byte-recording load for a shell in the alternate screen, report a lines cut only below the ceiling
Review follow-ups for loading a shell from tmux's rendered history.

tmux adds no history while a pane is in the alternate screen, and a
nested tmux client (remote SSH and Docker cases, or tmux run by hand)
holds its pane there, so a full capture of it is one screen. The
display-message query that reads #{history_size} now also reads
#{alternate_on} (PaneCaptureOptions.capturedAlternateOn), and a request
carrying `alt=recording` (only SHELL_LOAD_QUERY sends it) is answered
the old way on such a pane: the visible frame over the tailed byte
recording. Agents, scroll pulls and Load full history are unchanged.
alternate_on cannot tell a nested tmux from vim or less, so a local
shell with one of those open takes the same fallback while it is open.

A full capture without `lines=` was reported as a 'tail' cut whenever
the pane held more than the configured ceiling (possible on tmux before
3.7), offering a Load full history that could never return more. The
cut is now reported only for a client bound below the ceiling.

The response carries `historyLinesCut` when that bound left lines in
tmux, and the banner then says earlier output may be retained instead
of naming the bytes a later tail cut, which undercount what tmux holds.
A bounded grid tile's shell load sends its own `lines=` (via
SHELL_LOAD_BASE_QUERY). CLAUDE.md, docs/architecture-invariants.md and
docs/api-reference.md describe the shell load, the cut report and the
fallback.

timkjrandClaude Opus 5.5 b620e42ffa fix(terminal): load a shell from tmux's rendered history, not the byte recording
A shell's automatic loads (tab select, dropped-output recovery, clear
terminal, a split/grid tile's load) replayed `session.terminalBuffer`,
the raw PTY recording, ahead of the visible frame. That recording holds
full-screen repaints (an ssh'd tmux, less, any TUI: cursor home, then the
rows joined by newlines, prompt on the last row) drawn for the pane
height of the moment. Replayed into a terminal with fewer rows, each
repaint's last newline scrolls and pushes its top row into scrollback,
so one line tmux holds once shows up dozens of times (26 copies in the
case that found this, after the pane went from 24 to 23 rows). Remote
SSH shell sessions hit it constantly: their inner tmux repaints often.

Shells now load a bounded window of tmux's rendered history instead
(`SHELL_LOAD_QUERY`: full=1&tail=1MiB&lines=10000), the same source the
scroll-to-top pull already used. `lines=10000` bounds the synchronous
capture-pane, measured at ~8 ms per 1000 lines (~0.1 s here vs ~0.8 s
for a 100k-line history). Because that bound is shallower than xterm's
scrollback, the server now reports a cut: the capture's existing
display-message query also reads `#{history_size}`
(`PaneCaptureOptions.capturedHistorySize`), and the route marks a full
capture `truncated` / 'tail' when tmux holds more than it read, so the
banner keeps offering Load full history and scroll-to-top keeps pulling
older lines. The byte cap still reports 'capped'. The banner no longer
names an amount it cannot know ("less than 1 KB more") for such a cut.

Agent sessions are unchanged.

Codeman maintainer e2453fe97b fix(terminal): partial-history notice only when there is history to load
The "Showing the most recent 1.0 MB of this session. 4.8 MB more may still
be retained." bar covered the top of the terminal on nearly every tab switch,
and for fullscreen claude panes it could never be acted on: `truncated`
measures the server's byte stream, while Load full history asks tmux, which
holds no scrollback for a pane that lives in the alternate screen.

- The capture reads `#{history_size}` in the cursor query it already makes
and the terminal route returns it as `paneHistoryLines`.
- A reported 0 hides the notice; a positive count replaces the byte gap in
  the message.
- The notice is lazy: it appears once a wheel/touch gesture reaches the top
of the browser buffer (after the pull that gesture starts), leaves when
the user scrolls back to live output or switches tabs, and its dismissal
  sticks per session until reload.
- formatHistoryBytes no longer prints "1024 KB" just under 1 MiB.

Codeman maintainer 29d8ca16b4 fix(mcp-sync): route tests never follow COPILOT_HOME, and docs name Copilot (#581)
The route test cleared only the registry CLIs' relocation vars, so with
COPILOT_HOME exported it wrote its fixture into that real Copilot config.
It now clears the sync-only tools' vars too, and Copilot's install probe goes
through the test's own installed set instead of the machine's PATH.

Docs: CLAUDE.md, the API reference and the Settings reference name COPILOT_HOME
and the sync-only table; a missing comma in docs/cli-registry.md; the
mcp-sync.ts overview and the Sync confirm mention Copilot.

Codeman maintainer cea199651a Merge pull request #574: feat(uploads): write prompt uploads to a hidden, self-ignoring .codeman-uploads/ folder
Conflicts resolved against the release branch: docs/api-reference.md keeps
both new sections (codeman agent CLI, then Prompt uploads);
test/test-ports-guard.test.ts takes the release side (#570 already removed
the legacy list); test/paste-image-dir-shared.test.ts keeps #570's ephemeral
port and this PR's bounded-path-probe mock.

Also at merge: the Docker sentence in the route comment and the API reference
is narrowed to owned cases, since an adopted container mounts nothing.

JD f12b5ac88b feat(uploads): write prompt uploads to a hidden, self-ignoring .codeman-uploads/ folder
A pasted image landed in <workspace>/.claude-images/, a name that belongs to another tool, in a folder nothing ignored, so it showed up in git status of every case that ever received a paste. Uploads now go to a flat <workspace>/.codeman-uploads/ that carries a .gitignore of `*` (written once, never over a file already there): in the workspace because that is the only path identical for a local agent and a container, flat because a nested .codeman/ is the data dir itself when the workspace is the home directory.

The directory names live in paste-image-gc.ts alone. The old folder receives nothing but stays readable for one release: the hourly sweep and the delete cleanup go through uploadDirs(), the image watcher's ignore filter reads the names. uploadDirs() lists only real directories, none that is, contains or sits inside the data dir, and nothing for a remote session, since both consumers delete. The route refuses a remote (SSH) session before touching disk: the file would land on this host under the remote path, where the agent cannot read it.

test/paste-image-dir-shared.test.ts binds port 0 and leaves the port guard's legacy list.

Decided in #553.

RandalixandClaude Opus 5.5 24e51a3b8e fix(cli): review — 8-char id floor, marker echo, wake answers on send
From the review of #557:

- An id shorter than 8 characters refuses with exit 4 before any request,
on every verb. `rm 9` resolved to whichever session was alone with that
first character (the user's own tab included) and deleted it. Same floor
  as the server's PARENT_SESSION_ID_MIN_PREFIX. `rm` no longer claims a
lineage check: "Delete any session except this one".
- `wait --match` help and the README example say the marker must not appear
verbatim in the prompt (its echo matches at once) and show the split form.
- `send` reads the route's wake-on-LAN answers: `buffered` gets its own
line (exit 0), `dropped` exits 1 instead of printing "accepted".
- `--` for a prompt that starts with "-", in the `send` description and in
  the one-argument refusal.
- `stripAnsi` builds on the shared one (OSC sequences go too); the
inputRefusal JSDoc sits above inputRefusal again.
- docs/wiki/Driving-Codeman-From-An-Agent.md gets a `codeman agent` section.

RandalixandClaude Opus 5.5 0481db569d feat(cli): add codeman agent — session-to-session verbs for every CLI mode
The agent skill teaches the session verbs to claude only (Codeman seeds its
preamble for local claude sessions). An opencode, codex, pi or gemini agent has
the same environment — CODEMAN_MUX, CODEMAN_SESSION_ID and CODEMAN_API_URL are
exported into every pane — and nothing that teaches it the verbs, so
`codeman agent ls|spawn|send|wait|read|interrupt|rm` packages them as commands.

It is a client of the server, like `codeman tui`, and stays out of
`codeman session` (which drives the in-process SessionManager). No new route and
no second transport: everything goes through CODEMAN_API_URL, so auth,
ownership and the per-session waiter cap apply unchanged. Credentials and the
Basic header come from src/codeman-credentials.ts, in the same order attach and
the TUI use.

Invariants, each in test/cli-agent.test.ts:
- Refuses outside a Codeman session (CODEMAN_MUX=1 + CODEMAN_API_URL); never
  guesses a URL.
- `send` takes the prompt as ONE argument (an unquoted multi-line `$(…)` would
otherwise be split by the shell and re-joined into one line), transmits
printable text plus Enter only, and refuses multi-line input loudly instead of
letting sendInput weld the lines. No resend loop of its own: the server's
SubmitVerifier owns the swallowed-Enter case. ESC exists only as `interrupt`,
  which never appends Enter.
- `rm` fails closed: empty id, an unprovable self id, or a prefix match in
  either direction refuses.
- Nothing mode-shaped in the CLI: the readiness mark `spawn` waits for comes
from the registry (new `capabilities.composerReadyMark`: claude's composer
  hint `shift+tab`, deepseek's `❯`), `read` relies on the route's own answer
dispatch, and a `stop`/`blocked` the session cannot fire is the server's 400,
  passed through. A `/wait` timeout is a 200 with `timedOut`: exit 2 with a
neutral line, not an error. A worker that dies during spawn's readiness wait
is exit 3, like every other wait.
- `X-Codeman-Agent-Origin` rides only spawn's quick-start, the one request that
may create a case directory; every other verb leaves it off. Server-side,
  test/routes/agent-case-marker-routes.test.ts pins that a POST /api/sessions on
an existing workingDir is never labelled, header or not, and that quick-start
labels only a directory it creates.

Devvyn 57d5c7b1c2 feat(mcp-sync): sync GitHub Copilot CLI's MCP servers too
Copilot CLI keeps its user MCP list in ~/.copilot/mcp-config.json (COPILOT_HOME moves it) but is
not a Codeman run mode, so it has no registry entry. Add the copilot-json dialect (mcpServers,
tools ["*"], type local/http/sse, checked against `copilot mcp add` 1.0.94) and declare Copilot as
a sync-only target in src/mcp-sync-targets.ts, listed after the registry CLIs. A server switched
off with `copilot mcp disable` is recorded in settings.json (disabledMcpServers), not on the
entry: sync reads that list so it is not copied, and reports the target unreadable if the file
is not valid JSON instead of guessing.

Codeman maintainer e86c3d1ed3 fix(git-status): #543 landing fixes
A lone repository git could not read rendered as a clean, empty one. The
panel took its single-repository view whenever the overview held one row,
and the error row only exists in the list view, so it showed "Nothing
uncommitted / No remote configured" with an empty header while the
indicator said "? 1". The single-repository view now needs a readable
repository and an untruncated overview; anything else takes the list view
(headed "1 repository"), and the tooltip names the unreadable repository
instead of saying "no branch".

The same condition covers a limit of 1 in a folder of several projects,
now that max repositories can go down to 1: the one row shown keeps the
"Showing the first" notice instead of looking like the only repository.

A repeated timeout query parameter reaches the route as an array, and
calling trim() on it answered 500 with an internal message, before the
ownership check. The route now treats a non-string timeout as "default",
like an empty or absent one, and the route test pins it.

The browser test gains the lone-unreadable-repository case (error row,
no "Nothing uncommitted", "? 1", tooltip names the repository) and the
truncated single-row case. Both fail against the unfixed panel.

The git timeout input steps by 1, not 5: the save accepts any whole
number of seconds and step 5 flagged values like 7 as invalid.

Docs: api-reference says repoLimit is only present in the
folder-of-projects case, the Settings Reference and Working With Files
glyph lists mention "? N", and the module header says the repository
count is the caller's maxRepos.

The PR's own changeset is removed; its text goes into the single
combined release changeset.

Codeman maintainer 5c357d699f Merge #551: remove the broken tunnel upload page and deprecate /api/screenshots 2026-10-09 04:50:52 +02:00
JD 66c8fef97f chore(uploads): remove the broken upload page and deprecate /api/screenshots
The tunnel Upload URL page (upload.html) has been broken since the response envelope landed in 458fb81c: it reads j.filename and j.files while the server answers { success, data: { filename } } and { success, data: { files } }, so every upload reported "Saved: undefined" and the recent list stayed empty. Nothing else reads ~/.codeman/screenshots/, and handing a file to an agent goes through POST /api/sessions/:id/paste-image into the session's own workspace, so the page, its Settings row, the suffix branch of the tunnel row helper (now folded into its one caller) and the Upload URL i18n key go.

The three /api/screenshots routes keep working unchanged and log one deprecation warning per process on first use, naming paste-image as the replacement. Per docs/versioning-policy.md they are removed in a later MAJOR, after at least one MINOR release that carries the warning; the docs, CLAUDE.md and the multi-user plan say so.

Static caching: with upload.html gone no HTML is served by @fastify/static any more (every page has its own no-cache route; on a built tree only the precompressed index.html.gz artifact is reachable, as application/gzip, and nothing requests it). The .html branch of setHeaders was therefore dead and goes with the test that fetched upload.html to reach it; a comment now says a new static HTML page needs its own route. The index.html no-cache assertion on the route stays.

Codeman maintainer 6d72b38db4 perf(capture): a grid tile's full capture reads no more history than it keeps
GET /api/sessions/:id/terminal?full=1 captured the whole tmux history
(capture-pane -S -<history limit>, 100,000 lines by default) and cut it to
`tail` only afterwards, all of it synchronous on the server's event loop.
A grid tile keeps TILE_SCROLLBACK lines plus its screen, so the rest was
captured to be thrown away, once per tile on every grid open, restore and
deploy reconnect. The route now takes an optional `lines=<n>` (an integer
of at least 1, clamped to the configured history limit) and passes it as
the capture's history bound (the existing historyLimitLines, so -S -<n>);
absent or malformed, the limit itself, so every existing caller gets the
same capture as before. Only full captures read it: the visible-frame path
(a shell tile's `tail=` load) reads no history and is untouched. The
capture still ends with its RELATIVE cursor move back to the caret, still
counts as a full capture (isFullCapture: the line-deleting transforms stay
off) and still reports captureCols/captureRows.

Grid tiles (boundedLoad) send lines=<scrollback + rows> on every full
capture of theirs: a TUI load and a shell history pull. The split's Pane B
asks for everything, as before.

Measured:
- A real haiku Claude pane on tileperf (about 3k lines of history):
  bounded captures (lines=50, 500, 2000, 100000) against the unbounded
one, 4 PASS 0 FAIL: each a line-aligned suffix of it, ending in the
same relative cursor move (ESC[4A CR ESC[2C), same source
(mux-full-history) and capture geometry. Capture time there 72 ms both
ways, that history being shorter than the tile's bound. As a grid tile
(it sent lines=10047) its screen matched the pane row for row, 47 of
47 at the pane's own 77x47, caret on the composer.
- Six tiles restoring with Claude-style loads (full=1&tail=1MiB forced
on shells with about 19k lines of tmux history each, above the tile's
bound; n=3+3 interleaved, load 4.2 to 7.2): capture per tile med
  219 ms [194 to 294] -> 155 ms [127 to 211]; server event-loop delay in
  the capture window, max med 262 -> 201 ms; all painted 4.5 -> 3.6 s.
At checkpoint 1 a 30k-line history cost 713 ms per capture (event loop
blocked up to 765 ms each); the bound caps that at the tile's size.

Tests: the route passes lines= through, clamps it, ignores every malformed
form and leaves the visible-frame capture exactly as it was; a bounded
capture keeps its rows and ends in the cursor restore; grid tiles send it
on full captures and the split's Pane B does not. Mutation-checked six ways
(lines ignored, no clamp, a lenient parse, lines on the visible path, the
tile sending none, Pane B sending it). Documented in docs/api-reference.md
(/api/v1 is public).

Scope: PR 2 (the grid's loads; server route plus terminal-tile.js).

Settings (per device): Git status: max repositories (1-50, default 12) and git timeout (5-120 s, default 30, was a fixed 10). Both go to /git-status and /git-diff as maxRepos / timeout query parameters, clamped server-side (an empty value means the default). A repository whose git status fails stays in the list with the reason instead of being dropped silently, shows as '? N' in the indicator, and the truncation line now names the limit and the setting. The discovery cache is keyed by the limit.

Codeman maintainer 88f5a43a9f fix(cases): bounded path probe landing fixes (#516)
- hooks-config: a probe the bulk cap refused gets ONE bounded re-probe past the
cap (probeBeforeTouching), and whatever is still unknown is skipped. The
per-spawn hook and statusLine helpers used to fall back to an unbounded
lstat/readFile there, which on a dead workspace never settled and could take
the last threadpool workers (and hang the boot hook sweep). New test: cap
engaged, stat/lstat/readFile hanging on two more paths; both helpers return.
- describeUnknownPath()/unknownPathReason(): POST /api/sessions, quick-start and
GET /api/cases/:name now say a folder was not checked (other mounts are still
not answering) instead of blaming a healthy folder at the stall ceiling.
  errorCodes unchanged.
- #535 x #516: Create in a custom folder probes the parent through the bounded
probe before realpath/stat/lstat/readdir touch it; an unknown parent is 422
OPERATION_FAILED (UNREACHABLE) within the probe timeout. New test.
- Docs: MAX_STALLED default is 2 (follows UV_THREADPOOL_SIZE), CaseInfo
.unreachable covers a refused probe, the boot sweep skips an unanswering
workspace, a CLAUDE.md gotcha for bounded probes, verbs.md documents the 422
(plugin mirror synced), api-reference documents the custom-folder 422.
- Tests: the launcher case-lookup describe is no longer nested in the Grok
block, and the cap-below-ceiling test no longer depends on an inherited
  UV_THREADPOOL_SIZE / CODEMAN_PATH_PROBE_MAX_STALLED.

Codeman maintainer 2c38e77f8a fix(git-status): landing fixes (#537)
- A cached list of repositories below a folder is re-checked against the
Docker case workspaces as they are now, so a repository linked as a Docker
workspace within the 30 s list cache is no longer inspected.
- A diff past runGit's 8 MB output bound is cut short from git's partial
output instead of failing with a 500.
- The browser test waits for its slow route handler on unroute
(unrouteAll behavior 'wait'), so a late route.continue() cannot fail the run.
- "Upstream is gone" now reads "Upstream not on remote", true for a branch
that was never pushed as well as one deleted on the remote; docs mirrored.
- The diff route checks the repository against the workspace's own cached
repository list (findWorkspaceRepo) and refreshes only that repository,
instead of a fresh status of every repository in the folder.
- CLAUDE.md: a Key Patterns entry for the git read surface and its rules.
- The enclosing repository is identified with one cached rev-parse before
any full status, so an unrelated repository above the workspace costs one
process and its failure no longer hides the repositories below.
- Wiki: the bottom-bar indicator moves out of the header-controls table.

Codeman maintainer 192a5994e0 fix(cases): custom-folder create landing fixes (#535)
- Route test hygiene: each test works in its own mkdtemp folder, every
deletion goes through safeRmHomeTree, and the suite refuses to start
outside test/setup.ts's temp HOME, so a raw `npx vitest` can no longer
delete a real ~/projects or the live linked-cases registry.
- Path policy: the symlink-resolved target is also judged against the
resolved home, data dir and system roots (home reached through a link,
  macOS /etc -> /private/etc); test expectations are realpath-safe.
- Refuse a target equal to or inside the caller's or the shared cases
directory, pointing at plain Create New (it would list twice, and
deleting the local copy removes files).
- The registry re-read comment no longer claims to prevent the
lost-update race; documented as narrowing it, like /api/cases/link.
- UI: the success toast names the folder the server created, the
"under ~/codeman-cases" blurb and name hint change while a custom
folder is ticked, a "/" parent previews and sends /<name> instead of
an empty path, and the new labels have zh-CN entries.

DevvynandClaude Sonnet 5.5 0c4bb5169f fix(git-status): address #537 review (docker workspaces, gone upstream, in-flight reset, docs)
- never inspect a repository at or inside a Docker case workspace (walk-up, scan, diff route): git would run its clean filters on the host
- a branch whose upstream was deleted and pruned reports upstreamGone and falls back to commits on no remote, instead of green
- turning the setting off during a poll releases the in-flight flag
- log.showSignature=false; reword the docs: clean filters still run
- CLAUDE.md frontend load order, changeset names git-diff
- discovery reads a bounded, sorted directory listing; leading-dash paths allowed; diff 500 redacts credentials
- keyboard focus survives the poll re-render; panel stays on screen on narrow viewports; aria-expanded visible on light skins

Optional and per-device (showGitStatus, default off). GET /api/sessions/:id/git-status is
read-only and offline (no fetch, --no-optional-locks), skips remote and Docker sessions, caps its
lists, and single-flights concurrent polls. The toolbar indicator shows uncommitted files,
commits not pushed, or a check; clicking opens a draggable panel in the style of the Files window.

Which repositories: the enclosing one when there is one; otherwise every repository up to two
levels below the working directory (capped, skipping dot-folders and node_modules, never
following symlinks), each in a collapsible section, with the indicator summing them. A repository
that merely sits above the workspace and is the home folder or higher (a dotfiles repo) is
ignored. Git-supplied text is only ever written with textContent.

Codeman maintainer b451b3851e fix(mcp): no file text in sync errors, follow relocated config dirs, docs and Settings polish (#521 review)
Maintainer merge-time fixes for the MCP server sync (opt-in mcpSyncEnabled, synced, default OFF).

M1, parse errors echoed config text (secrets included) into the HTTP response and Settings:
smol-toml's TomlError carries a code frame of the offending lines and V8's JSON "Unexpected
token" errors quote source. Both catch sites now go through describeMcpSyncError(): a parse
failure is reported by line/column only ("not valid TOML (line 3, column 21)", "not valid
JSON"), an errno failure by Node's own message (code, syscall, path), the module's own
messages via a McpConfigError class, anything else as "unexpected error". Tests put a secret
on the broken line (TOML, both JSON message shapes, and a write refused at the re-parse that
would have quoted a copied server's env) and assert it is absent from the result and from the
route's response body; they fail against the old code.

M2, CODEX_HOME / CLAUDE_CONFIG_DIR / XDG_CONFIG_HOME were ignored, so a sync could create a
file the CLI never reads and report success: new optional registry field
capabilities.mcpConfig.relocation { envVar, path } (registry data, no id branch; schema
reuses the env-name and no-traversal path rules). Declared for claude (CLAUDE_CONFIG_DIR,
checked in the 2.1.289 binary), codex (CODEX_HOME), opencode (XDG_CONFIG_HOME) and gemini
(GEMINI_CLI_HOME, gemini-cli paths.ts); antigravity follows $HOME only (agy 1.1.12 has no
relocation var). Resolved from the server process env at call time: absolute moves the file,
empty means unset, anything else reports the target with the new status "skipped" plus the
reason and writes nothing. Dedupe is now by resolved file. When a caller overrides `home`
without passing `env`, process.env is not consulted, and the route tests clear those vars so
a CI runner's XDG_CONFIG_HOME can never aim a write outside the temp HOME.

M3, feature undocumented: CLAUDE.md Key Patterns paragraph (opt-in, admin-only, additive
only, backups, re-parse validation, 0600 for copied secrets, names-only responses with
position-only parse errors, capabilities.mcpConfig and relocation), a Settings-Reference row
in the wiki, and docs/cli-registry.md + docs/api-reference.md updated for relocation, the
"skipped" status and the error policy.

Nits:
- N1 Preview/Sync before Save: the UI remembers the saved value on open and says "Save
settings to turn MCP sync on first" instead of calling the routes; the 403 message also
says to turn it on and save.
- N2 non-admins in multi-user mode: _applyMcpSyncAdminGate() hides the whole MCP group, called
from applyMcpSyncVisibility() and the codeman:me event like the CLI-management gate.
- N3 scope chip says "synced".
- N4 "(1 servers)" pluralised; the unsupported list only names installed CLIs (route test
pins it with a per-test installed set).
- N5 McpSyncResult / McpSyncTargetResult moved to src/types/mcp-sync.ts (barrel export); only
the route imported them, so no churn.

Verified with an isolated instance (throwaway HOME, own instance and tmux socket) and
Playwright: chip, save-first message, preview rendering and the admin gate.

Codeman maintainer c2dfc775a3 fix(input): deliver API prompts through tmux so their Enter is not lost
A prompt posted to /api/sessions/:id/input without `useMux` was written
into the pane in one piece. Claude Code (measured on 2.1.283) takes a
`<text>\r` burst of about a hundred characters or more as a paste, so the
trailing `\r` landed as a newline in the composer and the prompt sat there
unsent while the route answered 200. A later raw `\r` did not recover it;
a tmux `send-keys Enter` did. Short prompts submitted, which is why it
looked random. The same stranding was seen with Codex and OpenCode.

A plain prompt (printable text plus exactly one trailing `\r`, detected by
`isPlainPromptInput()`) now goes through `writeViaMux` even without
`useMux`: the text is typed, Enter is pressed as its own key, and the
SubmitVerifier re-presses it while the prompt is still on the composer.
The write is awaited, since the browser's POST fallback sends frames one
at a time and a following keystroke must not overtake the Enter. Raw
frames (escape sequences, bracketed paste, a line feed, a bare `\r`) and
an explicit `useMux: false` keep the direct write.

Verified on an isolated instance: the 239- and 104-character prompts that
stranded (at +1 s, at +50 s on ultracode, and on a warm session) all
submitted on the first Enter with no `useMux`. The phone's local-echo
flow (a burst, then its `\r` as a separate write) was measured unaffected.

DevvynandClaude Opus 5.5 0a52a99ca9 feat(cli-registry): CLI management write API + Settings UI (Phases 1-6) (#476)
* feat(cli-registry): add cliManagementEnabled flag and GET /api/clis

Phases 1-2 of docs/cli-enable-disable-plan.md ("PR C" from the #343
review): a synced, default-OFF master flag gating the upcoming CLI
management surface, plus a read-only GET /api/clis endpoint listing
every registry entry (stock + custom, enabled or not) for the
Settings UI. Non-admins in multi-user mode see an empty list rather
than a 403. Write endpoints, auto-install, custom entry CRUD and the
Settings UI list itself land in later phases.

Claude-Session: https://claude.ai/code/session_01GuHtuPiHXdykq9T6rKQJ9n

* feat(cli-registry): Phases 3-6 - write API + custom entries + Settings UI

Completes docs/cli-enable-disable-plan.md ("PR C" from the #343 review).

Phase 3: PUT /api/clis/:id toggles enabled for any EXISTING entry (stock or
custom) via a shallow merge onto its clis.json override; shell/claude are
structurally un-disableable (Decision 4), an unknown id 404s rather than
becoming a creation backdoor.

Phase 4: POST /api/clis/:id/install runs a STOCK entry's already-vetted
install command (shell:true, bounded by timeout, process-group killed on
expiry, output captured, audit-logged). A custom entry's id is refused
outright, independent of anything Phase 5 does (Decision 3: a custom
entry's install text is display-only, never executed).

Phase 5: POST /api/clis (create) / PUT /api/clis/custom/:id (update) /
DELETE /api/clis/:id (custom only) — a deliberately minimal request shape
(id/label/shortBadge/binaries/a simple launch variant), assembled into a
full CliEntry with conservative capability defaults and re-validated
through CliEntrySchema before writing, never a relaxed path for
UI-originated entries. Stock-id collisions, duplicate custom ids, and
edits/deletes against a stock id are all rejected explicitly.

Phase 6: the Settings UI section (App Settings -> Agents & CLIs), gated
independently on cliManagementEnabled AND admin-in-multi-user-mode
(Decision 5), fetching/rendering GET /api/clis and wiring every write
endpoint above.

Every write endpoint answers the same way when the feature is off: 403
FORBIDDEN via one shared requireCliManagementGate() (Phase 1's own
checklist item). registry-writer.ts is a new, deliberately separate write
module so registry.ts itself stays import-side-effect-free, same tmp+
rename+0600 shape as custom-model-hosts.ts.

27 new/updated route tests covering every gate, collision, and cleanup
path; full CI gate green (415/416 files, 7854 tests).

* fix(cli-registry): toggling a CLI off in Settings never hid it anywhere else

window.__codemanCliAvailable — the flag isCliAvailable() reads client-side
to gate the welcome-screen buttons, the Run-menu dropdown and the mobile
overview — was built purely from each CLI's own installed-on-PATH resolver
(isClaudeAvailable() etc.), with no reference to the registry's `enabled`
flag at all. So disabling a CLI via the new Settings UI (or a hand-edited
clis.json) updated the settings row and nothing else: every launch surface
kept offering it, both live and after a full page reload, since even a
fresh render never consulted the registry.

Fixed in two places:

- server.ts: after building `available`, intersect the nine real
SessionMode ids against `enabledClis()`. git/cloudflared (utility
binaries, not CLI registry entries) and deepseekBinary (a secondary
installed-only flag for the "add a profile" affordance) are deliberately
  left alone.
- settings-ui.js: `toggleCliEnabled()` now patches
`window.__codemanCliAvailable` in place and refreshes the welcome screen,
the mobile overview and an already-open Run menu, mirroring the existing
`installDeepSeekProfile()` pattern for the same "injected once, needs an
explicit patch" reason — without this half, the server-side fix alone
still left every surface stale until the next reload.

New test in test/render-index-html.test.ts: an installed-but-disabled CLI
(codex, forced via clis.json + reloadCliRegistry()) reads as unavailable,
while an installed-and-enabled one (claude) is unaffected by the override.

Verified on the Debian devbox (codeman-devbox, real tmux — this sandbox has
none and WebServer's constructor hard-requires it): typecheck clean, the
new test passes (17/17 in render-index-html.test.ts), the CLI-registry
suites pass (86/86), and the full CI gate is green (415 test files, 7855
tests, 0 failures).

* docs(cli-registry): update the CLI-management plan with status, gotchas, and the Run-menu gap

Phases 1-6 were implemented across two commits (da07b38c, db4557d9) with no
corresponding update to the plan doc itself — every checklist still read
Status: TODO and every box unchecked. Brings the doc in line with the tree:

- A new "Status as of 2026-09-22" section up top: what's actually
implemented (verified by grepping the routes/schema/UI, not just trusting
the commit messages), the availability-flag staleness bug found and fixed
in this session (commit 0c77dd0a) with its devbox verification record, and
  one real outstanding gap.

- The outstanding gap: a custom CLI created via Phase 5's write API has no
way to actually be launched. The Run menu is static per-mode markup with
no consumer of window.__codemanCliCatalog, so Phase 6's own "create a
custom entry, confirm it can be launched" verify step was never actually
exercised against this. Documented with two candidate fixes, neither
  started.

- Each phase's checklist flipped to [x] where confirmed present in the tree,
Status lines updated from TODO to DONE, and the two originally-open
questions (Phase 2's installed source, Phase 5's PUT endpoint shape)
marked resolved against what actually shipped.

No code changes in this commit — documentation only, so a future session
(or the one already mid-flight on a separate checkout of this same branch)
picks up accurate status instead of a stale plan.

* docs: add the CLI-registry deployment plan and the parked Copilot plan

Both were sitting as untracked scratch files in the master checkout,
never committed to any branch. Moving them here rather than leaving them
loose:

- DEPLOYMENT_PLAN.md is the live tracker for the CLI-registry follow-up
series (PR A #347 merged, PR B #380 merged, PR B2 merged as #458) and
is where PR C (this branch's own CLI-management work) belongs.
- docs/copilot-integration-plan.md is explicitly PARKED, referenced by
name in docs/cli-enable-disable-plan.md's own header as a sibling plan
tracked separately — kept for continuity, not active on this branch.

The other scratch files found alongside these (PRA.md, PRB.md, PR-B2.md
and their review-response counterparts) described PR A/B/B2, all now
merged — deleted from the master checkout as stale rather than committed
anywhere, since their content is superseded by the real merged PRs.

* fix(cli-registry): render enabled CLIs in launch surfaces

* test(cli-registry): update frontend branch guard

* fix(test): isolate suite from deployment environment

* fix(cli-registry): revise Decision 4 - claude is toggleable, shell stays permanent

shell/claude were both structurally un-disableable in the original plan
(Decision 4). Revised: shell keeps the hard backend guarantee (it is the
one non-agent mode several code paths assume always exists as a raw-
terminal fallback), but claude is now a normal toggleable entry like any
other CLI.

Safe to do because internal session creation (tmux-manager.ts, session.ts,
Ralph, plan-orchestrator) resolves a CLI via getCli(), which does not
check `enabled` at all - only the Run menu and the HTTP-facing
sessionModeSchema() (new session requests through the normal API) key off
it. Disabling claude therefore behaves identically in kind to disabling
any other CLI: no internal fallback path breaks, it just stops being
offered for new sessions until re-enabled.

Claude-Session: https://claude.ai/code/session_01GuHtuPiHXdykq9T6rKQJ9n

* fix(cli-registry): hide shell's toggle entirely instead of greying it out

A permanently-disabled switch next to every other row's working toggle
read as broken rather than intentional. shell now renders no switch at
all - a plain "Always available" label - so there is nothing to click
that could look like it should work but doesn't. Backend guard is
unchanged (UNDISABLEABLE_IDS still refuses shell unconditionally); this
is UI-only.

* fix(cli-registry): sort the Installed CLIs list, installed-first then alphabetical

renderCliList() previously rendered in registry order (each entry's fixed
order field). Now sorts installed CLIs first, then not-installed, each
group alphabetical by label - matches how a user actually scans the list
(what's ready to use, then what needs installing).

* style: prettier fixes from the master merge

* fix(cli-registry): install/edit take effect immediately, confirm before install, phone labels

Four gaps found verifying #476 against the #343 review trail:

- Installed or edited CLIs kept reading as missing/stale. Every binary lookup
(the nine per-CLI resolvers and the generic registry one) caches in its own
closure, with a negative-cache backoff of up to 5 minutes, and nothing
cleared them. invalidateCliExecutableResolvers(binaries) now drops those
caches per binary; install (success or failure), create, edit and delete
call it plus invalidateCliResolverCache(id). Before this, a CLI installed
from Settings could fail to launch for minutes, and an edited custom entry
kept launching its old binary until a restart.
- The Settings "installed" badge for a custom entry used a private `which`,
ignoring the entry's searchDirs and the login-shell lookup that spawn and
the Run menu use; it now asks the same generic resolver they do.
- Install ran on a single click. The #343 review asked for auto-install to
sit behind an explicit confirm; the confirm now names the exact command,
which GET /api/clis returns for stock entries only (installCommand).
- The phone Run button showed the two-letter tab badge ("CC", "CX") instead
of the word ("Claude", "Codex"). It uses the registry label again, which is
identical to the old static table for every stock CLI (now pinned).

14 new tests; 9 of them fail against the previous head and pass here.

* fix(cli-registry): address #476 review — safe serialized writes, no id branches, docs

Must-fix:
- registry-writer: start fresh only on ENOENT; refuse (409) a clis.json that
does not parse or has group/world permission bits instead of overwriting it
  (isUnsafePermissions now exported from registry.ts)
- mutateRegistryFile(): one promise chain for every mutation, with the
existence/duplicate checks inside the serialized step, plus a unique tmp
  name per write
- docs: CLAUDE.md, architecture-invariants, cli-registry (new Settings
section) and api-reference (the six /api/clis routes)
- drop DEPLOYMENT_PLAN.md and docs/copilot-integration-plan.md

Smaller:
- PUT /api/clis/custom/:id keeps the entry's current enabled state when the
  body omits it
- runMode setter falls back to the first enabled catalogue entry, not 'claude'
- shell guard keyed on kind === 'shell' (routes + Settings list); stock probe
map shared with server.ts via utils/cli-installed-probes.ts
- stock claude label is now 'Claude Code', so the Run menu / phone overview
label rewrites are gone (doctor row keeps "Claude CLI" via its override)
- welcome buttons are translatable again and read "Run Claude Code" /
"Run Shell"; zh-CN gains "Run Codex" / "Run OMP"
- install: per-id in-flight guard (409) and CODEMAN_* stripped from its env
- fileoverview / CliEnableSchema comments no longer say stock-only
- test-env isolation changes moved to their own PR

* test(cli-registry): pin the #343/#347 findings #476 makes reachable

A CLI toggled or created through the routes is accepted or rejected by
CreateSessionSchema with no restart (#343 finding 2), and a custom CLI created
through the API renders a real local, remote and docker launch command
(#347 finding 5: no more `cd <path> && undefined`).

Codeman maintainer 4205f6930f fix(release): the seven findings from the pre-release review of the whole tree
A full review of the release tree found seven things, and four of them were mine.

**The gate was red, and I put it there.** Splitting `confirmed` into `confirmedContext`
and `confirmedSwap` changed the wire field without moving three assertions that check
it: `custom-model-one-shot-launch.test.ts` and two in `custom-model-run-menu-ui.test.ts`
(the swap modal and the context modal, each of which already receives exactly the right
per-question flag). Moved, with the titles.

**Worse, my own tests for the split never ran.** The four cases in
`session-custom-model.test.ts` that exist specifically to pin it call `mockRunning()`,
which was declared inside a sibling `describe`, so they threw a ReferenceError during
setup. The split would have shipped with no passing server-side coverage while the gate
reported the failure as four broken tests rather than as four tests that were never
written. `mockRunning` is hoisted to the outer describe.

**The submit verifier pressed Enter into shell panes.** `#455`'s SubmitVerifier resolved
its composer glyph as `promptGlyph ?? '❯'`, and only claude and codex declare one, so
the other eight modes fell back to claude's `❯`. That is also starship's default shell
prompt, and pure's, and spaceship's, and p10k lean's. On such a shell the line
`❯ npm run build` sits on screen for as long as the command runs, the verifier reads it
as an unsubmitted prompt, and re-presses Enter into the running program's stdin up to
nine times on its 2s..60s schedule. Mostly a stray newline; not harmless against a y/N
prompt, `read -p`, an installer or a pager, where it takes the default. The module's own
fileoverview already stated the rule this broke. Now `?? ''`, which
`promptStillInComposer()` already treats as inert, so the verifier runs only for a CLI
that actually declares a composer.

**My #451 dedent removal left a count behind**: "Two rules keep it honest" introducing
three numbered rules.

The rest is documentation the split outran. `confirmedContext`/`confirmedSwap` appeared
in no doc at all, while `docs/api-reference.md` (the SemVer-covered contract) still told
an integrator to retry with `confirmed: true` for both questions, which is precisely the
thing the split exists to stop. Documented there, in `docs/custom-model-endpoints.md`
and in CLAUDE.md. The custom-model changeset gained the split and the `CLAUDE_CONFIG_DIR`
multi-user consequence, both user-visible and both previously absent, and #454's gained
the one exception to its own claim: a Custom Endpoints launch ignores the Instance count
stepper and always starts one session.

Codeman maintainer 9af12afb57 docs(custom-model): make the docs match the code, and trim the changeset
More from the review of 5fc391a4, all documentation rather than behaviour.

The changeset was 1602 words of development log, written as the PR grew, with bullets
and loose paragraphs interleaved. That text becomes CHANGELOG.md and the GitHub release
body verbatim, so it is now one user-facing account of what the feature does and what
the real-server work bought, at roughly a fifth the length.

docs/api-reference.md promised a `cmd` field on running-status that the route
deliberately strips (it carries model paths and can carry --api-key).

Two places claimed the apply routes validate `modelId` against the endpoint's
discovered models. Neither does. Dropped the claim rather than adding the check:
discovery can be up to five minutes stale, so a 400 there would refuse a launch that
actually works, and a typo'd id already fails on the CLI's own first request. CLAUDE.md
now says so explicitly, since the absence is the surprising part.

Codeman maintainer 1a99b5836c Merge pull request #430 from opticon454/custom-model-run-menu 2026-09-19 12:25:11 +02:00
Codeman maintainer 035bfbc2fe fix(remote): merge-time fixes for Wake-on-LAN
The MAC-count limit lived in two places that disagreed. RemoteHostSchema.wakeMac's
128-character cap admits seven comma-separated MACs while parseMacList takes at most
four, all-or-nothing, so a five-MAC value validated, was written to remote-hosts.json,
and then resolved to NO wake target: POST /api/sessions/:id/wake answered
"No wake-on-LAN target configured for this host" and the banner offered "Configure WoL"
for a host the user had just configured. MAX_WAKE_MACS now lives in
src/config/remote-wake-limits.ts and both sides refine against it. Its own module
because src/remote-wake.ts is import-fenced to session-routes.ts and server.ts (the
wiring guard that stops a watcher waking a host), and because schemas.ts must not drag
dgram/net/child_process into every request-validating module.

The documented 40 s request budget also omitted the wake's own cost. A `command` target
is bounded by REMOTE_WAKE_COMMAND_TIMEOUT_MS and runs BEFORE the readiness poll, so a
slow one pushed a wakeCommand host's worst case to ~68 s, past the 60 s
proxy_read_timeout the budget exists to stay under. _wakeAndWait now subtracts the
wake's measured elapsed time from the readiness budget, floored at one poll interval so
a wake that ate the whole budget still gets one probe. A magic packet is effectively
instant and is unaffected, which is why live testing never saw it.

Also: the two new endpoints are documented in docs/api-reference.md with the import
fence stated as the rule it is, CLAUDE.md's frontend module count moves to 34, and the
release changesets carry the Thanks section.

RandalixandClaude Opus 5 5bb489addb fix(remote): authorize the attach wake first; tell the caller what happened to its bytes
Review round 3 on #439.

- The attachRemoteSession branch of POST /api/sessions ran `ensureHostAwake`
before the multi-user gates, so a non-admin could have any configured
host's `wakeCommand` spawned (or a packet broadcast) and the request held
for the wake budget, then be refused for the workingDir. The admin gate
now comes first, before the host is even looked up; remote hosts are
admin-only infrastructure everywhere else. Route test: wake spy empty,
  403.
- The non-wait input route answers `{buffered:true}` when the registry took
the chunk and `{buffered:true, dropped:true}` when it was over the cap
and is gone (`RemoteInputOutcome` gains 'dropped'); additive to the bare
  `{}`.
- The send-and-wait path answers OPERATION_FAILED when the host never comes
back, like create and attach, instead of writing into the stalled pane
and reporting delivered:true plus a timeout.
- The flush writes with `fromUser: true`, so a first prompt buffered
through a wake can still name the tab.

Docs: api-reference (input route), remote-sessions.md (two invariants),
CLAUDE.md key pattern.

Devvyn 56209e7829 Merge remote-tracking branch 'upstream/master' into feature/run-menu-custom-model-picker 2026-09-19 03:25:26 +08:00
DevvynandClaude Sonnet 5 9982a1325f fix(custom-model): address second pre-merge review (Ark0N)
Blocker: .center-status-banner never actually disappears.

- Add `.center-status-banner[hidden] { display: none; }`, same trap as
  `.home-sessions[hidden]`: the author-level `display: flex` beat the
  UA `[hidden]` rule, so `dismiss()` set `el.hidden = true` and the
card stayed laid out at `opacity: 0` with its text/cancel/close
  children still `pointer-events: auto` -- an invisible 442x67 click
blocker dead centre over the terminal until the page reloaded.
- Added a regression test pinning the CSS rule, and documented the
  banner (10001) and the swap-confirm/context-warning modals (10010)
  in CLAUDE.md's Z-index layers list.

Stale wording pointed at the reverted sticky-toast default:

- .changeset/run-menu-custom-model-picker.md, CLAUDE.md, and the
`.toast-message` comment in styles.css all still said "toasts
default to sticky" after 1f32128c put the flat 3s default back.
Reworded all three to describe the actual behaviour: one call site
  passes an explicit `duration: 0`.

Smaller items from the same review:

- docs/api-reference.md said discovery failures answer
  `502 OPERATION_FAILED`; OPERATION_FAILED is 422 per src/types/api.ts
and the error-code table earlier in the same file.
- The periodic re-discovery sweep (server.ts) never read
customModelEndpointsEnabled, so turning the feature off left
Codeman polling every saved endpoint forever. Added
  readCustomModelEndpointsEnabled() (custom-model-routes.ts, same
shape as readPlanUsageTelemetryEnabled) and gated the interval
  callback on it.
- Reverted the formatting-only Prettier pass docs/api-reference.md
picked up (table padding, *x* to _x_, JSON re-indent) by re-merging
the new Custom Model Endpoints section onto the pre-PR file, so the
diff is reviewable. No prose content was lost -- verified by diffing
the result against the pre-revert file (formatting-only) and against
the merge-base file (only the new section added).
- docs/custom-model-endpoints.md now states that a custom-model Claude
  session's isolated CLAUDE_CONFIG_DIR loses the user's global
  settings.json, user-level skills/agents/commands, and MCP servers
from ~/.claude.json -- only `projects` is symlinked back.

Design question left open in the review (does `confirmed: true` need
to be two flags so "launch anyway" on the context warning doesn't also
skip the llama-swap displacement warning): keeping the single flag, as
offered. The 20s displacement sweep still catches a resulting swap
after the fact, so it's a surprise rather than a silent failure, and
splitting it is real behavioural surface I have no way to verify live
in this environment.

`npm run test:browser` could not be run in this environment (no tmux,
no downloaded Playwright browser binary) -- none of its suite's files
touch code this fix changes, but it still needs a real pass before
merge, same as any frontend change.
