The root CLAUDE.md had grown to 202 KB, all of it loaded into every
session. This lands the split drafted on 2026-10-10 (it sat uncommitted
in the shared checkout through two releases), redone on top of today's
master so nothing that landed since is lost:
- src/web/CLAUDE.md: the frontend invariants (every src/web/public/ UI
subsystem, the module notes, the XLSX preview limits, the z-index
stack). Claude Code loads it when a file under src/web/ is read; the
root file tells sessions to Read it before editing src/web/public/.
Its link targets are relative to the file so they resolve on GitHub.
- docs/releasing.md: the COM procedure (now nine steps, with the MCP
registry publish), behind a pointer in the root COM section. The
Version line stays in the root file.
- Root CLAUDE.md (130 KB): everything else, plus the split's trims: the
Core Files table, the reference-only rows of the Additional Commands
table, Data Flow and the respawn presets, whose rules already live in
the root's other paragraphs (the "Read before touching a subsystem"
line keeps the table's doc pointers).
Every other paragraph of master's CLAUDE.md lands in exactly one of the
three files, checked line by line; the paragraphs master changed since
the draft (tile grid, OSC 52, prompt uploads, file-path links and the
HTML view, markdown preview, z-index, MCP server, agent CLI and others)
are in their current form. Both new files join CLAUDE.md in
.prettierignore. Four code comments and docs/architecture-invariants.md
now point at src/web/CLAUDE.md for the moved sections.

The tunnel Upload URL page (upload.html) has been broken since the response envelope landed in 458fb81c: it reads j.filename and j.files while the server answers { success, data: { filename } } and { success, data: { files } }, so every upload reported "Saved: undefined" and the recent list stayed empty. Nothing else reads ~/.codeman/screenshots/, and handing a file to an agent goes through POST /api/sessions/:id/paste-image into the session's own workspace, so the page, its Settings row, the suffix branch of the tunnel row helper (now folded into its one caller) and the Upload URL i18n key go.
The three /api/screenshots routes keep working unchanged and log one deprecation warning per process on first use, naming paste-image as the replacement. Per docs/versioning-policy.md they are removed in a later MAJOR, after at least one MINOR release that carries the warning; the docs, CLAUDE.md and the multi-user plan say so.
Static caching: with upload.html gone no HTML is served by @fastify/static any more (every page has its own no-cache route; on a built tree only the precompressed index.html.gz artifact is reachable, as application/gzip, and nothing requests it). The .html branch of setHeaders was therefore dead and goes with the test that fetched upload.html to reach it; a comment now says a new static HTML page needs its own route. The index.html no-cache assertion on the route stays.
CLAUDE.md was 110KB (~27.5k tokens) loaded into every session, with 30 lines
carrying 49% of the bytes as single-paragraph walls (the Docker cases entry
alone was 9,388 chars). Extract the implementation detail verbatim into
docs/architecture-invariants.md (41 sections) and leave the rule plus a
pointer inline. Result: 59.5KB, ~14.9k tokens, 46% smaller.
Also:
- Add CLAUDE.md to .prettierignore. Prettier's markdown printer escapes
underscores in the glob-heavy paths used throughout, which had already
corrupted the Ultracode paragraph (agent-*.jsonl became agent-\_.jsonl,
collapsing backtick spans). npm run format:check is unaffected; its globs
are src/** only.
- Move version archaeology (PR numbers, ticket ids, commit shas, "was X now
Y" lineage) into the invariants doc, keeping the rules and their reasoning
inline.
- De-duplicate the Core Files table against Key Patterns.
- Document install.sh in Scripts, and why Prettier's scope is deliberately
narrow (14 hand-formatted public JS modules are guarded by
check:public-assets and check:frontend-syntax instead).
Two factual fixes found while verifying: displayKeys is a client-side merge
policy, not a wire filter, and showResponseViewer / showPlanUsageLimits /
language are declared in SettingsUpdateSchema and do persist server-side; and
the respawn route count is 7, not 18.
Verified: 30/30 cross-doc pointers resolve, 1,184 of 1,190 backticked
identifiers from the original survive (the 6 others are dropped archaeology
or the prettier-corrupted spellings), 59 table rows well-formed,
format:check and check:frontend-syntax clean.

The PR adds an extended format:check / check-public-assets prettier pass
over src/web/public, but the hand-written public JS modules (and the
ported gesture bundle) have never been prettier-enforced and would turn
the new check red on master. Rather than reformat the entire frontend
(~2k lines of churn) inside a dependency-hardening PR, add those legacy
files + src/web/public/gesture/ to .prettierignore — matching the
author's existing pattern (app.js, styles.css, mobile.css, index.html).
The security-relevant checks are unaffected: check-public-assets.mjs
still validates NUL bytes and runs `node --check` on EVERY public .js
file regardless of .prettierignore.
